Rating distribution calculator
How many people got each rating, against the target curve from your calibration meeting — with the gap in points and people.
Actual % against your target curve
Actual % = count ÷ total people rated. Gap in points = actual % − target %. Gap in people = gap in points × total people ÷ 100 — roughly how many people would need to move to or from that rating to match the target exactly.
Skew reads the two ends of the scale: more than 5 points over target across ratings 4–5 reads as skewing high; the same across ratings 1–2 reads as skewing low.
The target percentages must add up to 100, since they describe shares of the same group of people.
Calibration across managers and levels, not just one curve
The calibration pack breaks ratings down by manager and level, flags skew, and shows the distribution before and after calibration.
Rating distribution questions
Why does the target need to add up to 100?
It's a share of everyone rated, so the five targets have to cover the whole group.
What does “gap in people” mean?
Roughly how many people would need to move to or from that rating to match the target exactly. It's a guide, not an instruction.
Is a forced curve a good idea?
Many organisations use a target shape to guide calibration discussions without forcing exact numbers. This tool just shows the gap.
